Sargento Founder: Turn Accidents Into Opportunity

Gentine actually “had no interest in cheese at all” at first, said Tom Faley, a 30-year employee of the company and the author of “Treated Like Family: How an Entrepreneur and His ‘Employee Family’ Built Sargento, a Billion-Dollar Cheese Company.”

It was an accident literally and figuratively. In 1933, Gentine was on his way to a date when he slammed his car into a hearse. With no funds to pay for the damages, he had to work his debt off. He did every task around the funeral parlor that did not require a license. After a while, he decided this might be a business to leave behind for his heirs.

He attended and graduated from the Wisconsin Mortuary Institute in 1936 and opened the Gentine Funeral Home in Plymouth, Wis. His new business wasn’t exactly dead in the water he ran it for 16 years before burying it so to speak but it never generated the profit he’d envisioned. He eventually sold the company. But in the mean time, he kept looking for new ways to supplement his income, starting an ambulance service, a custard stand and even raising minks to run along side the parlor.

Gentine’s ah-ha moment occurred in 1949. At a poker game with friends from his native Milwaukee, someone complained that he wanted to order 100 cheese boxes as gifts for his employees and couldn’t find someone to supply them anywhere. Talk about an opportunity in the heart of the supposed cheese capital of the world.

Don’t Just Sell Build Relationships

Gentine had a similar approach to his sales techniques. And he believed building relationships was the key to success. To that end, he once told his partner Sartori, “Shoppers purchase Sargento products more frequently in stores where I spend the most time talking with store managers and dairy clerks.” He found, “the store managers or sometimes the dairy managers were doing me a favor. If the space allowed, they gave me an extra row on the shelf. If there was even more refrigerated space, they filled the bin with extra cases.”

Gentine also built relationships with his employees. During a leaner year his accountant questioned an expense a car the company purchased for a worker in the plant.

Gentine told him the employee tried to purchase a car on his own, but couldn’t. “He’s a good man. They need a car but can’t quite afford one at the moment. We can help. But don’t misinterpret that. Sargento isn’t giving him a car. We purchased it and we’re taking a little from his paycheck every week.”

He added: “I’m investing in people.”

Sargento Founder: Set Up The Future

The current CEO, Gentine’s son Louis Gentine, is carrying on that tradition, something instilled in him even before the nine-year transition he underwent. “He would bring me into his office to discuss various decisions that needed to be made and not only asked me for my input but also asked me what I would do.”

In fact, though, the transition began much earlier:

“My mom and dad taught me the importance of being humble, approachable treating people with respect, and always making decisions on what is the right thing to do.”

Find New Ideas And Perfect Them

The key to take on competitors was innovation. First, Gentine and a colleague developed a machine that could vacuum pack cheeses. Most of the time. Concerned about quality, Gentine refused to market the product until every package was perfect. Friends discouraged him. They said a plastic bag vacuum packed was never going to happen. But he believed there was a solution for every problem and he was going to be the one to find it.

Relatively soon Gentine and colleague proved the Cassandras wrong. He introduced the supermarket world to sliced mozzarella, sliced provolone and vacuum packaging.

Surprisingly, Gentine never patented any of his creations. Something of an altruist, “he wanted his ideas out there for people to improve on.”

Grab Luck When It Comes

But a largely seasonal business wasn’t enough. One of the constants of Gentine’s life was a kind of entrepreneurial restlessness, a never-ending quest for the next big thing. At the same time he was working on the gift box business, he spotted another opportunity and opened a retail cheese shop in a carriage house on the funeral parlor property.

“He was very lucky,” Faley said. “It was a time when refrigeration was coming in, replacing ice boxes,” making it easier to preserve dairy products.

“Also, the boys from World War II were coming back. They’d experienced new dishes overseas, like lasagna and pizza pie. They’d never heard about or tasted Italian cheeses. The standards in the U.S. were American, Swiss and Cheddar.”

Get Infatuated With Growth

Beyond luck, though, Gentine was also an innovator always open to new ideas. He bought a large industrial walk-in refrigerator for the shop, allowed customers to walk through and sample a variety of world cheeses. Soon provolone, mozzarella and Parmesan were top sellers.

But Gentine was constantly on the lookout for ways to expand his business. He thought he found one in supermarkets, which carried blocks of cheese that clerks had to cut and wrap time consuming chores. He wondered if he could sell wax covered cheeses the size carried in the gift baskets. He’d invented a machine that could handle the tasks far better than the simplistic machinery he developed for the gift box business, but he needed financing. So he asked his friend Joe Sartori, who chipped in and they set to work on the new company Sargento Sar for Sartori, Gent for Gentine and the ‘o’ to make it sound Italian.

In retrospect it seems a brilliant idea, but it was at the time very brave. Their concept was new and they were a small independent company going up against Kraft, the industry’s big cheese.

Sargento: A Family And Cheese

Wisconsin cheese is just not available in stores in the south is a comment often heard from family travelers returning from a long family trip. I well-remember the many discussions Ive been involved in over the years on that subject.

I also remember the farmer who felt so strong about that subject that he loaded a small truck with Wisconsin cheese and headed south to sell that cheese. He returned home a week or so later with that same truck of cheese, having sold very little, and sold the cheese to a local cheese store.

No one would buy the cheese, he said. They thought it was stolen cheese or maybe spoiled or possibly of poor quality. I give up.

No, selling cheese is not just producing it in a factory, hanging out a sign and getting out of the way.

To The Rescue: The Second Generation Steps In

Throughout the next 10 years, Sargento struggled financially as production and packaging expenses increased. In 1978, its 25th anniversary, the company hit a roadblock. Food Fair, a large local grocery chain and one of Sargentos major customers, filed for bankruptcy and Sargento lost more than $500,000 that the grocer couldnt pay, according to Treated Like Family.

In an effort to save Sargento, four of Leonards five children Larry, Lou, Ann and Lee used personal loans to purchase shares of the company from their father. By investing in the company, the second generation contributed enough money to keep Sargento afloat.

Leonards firstborn, Leonard Butch Gentine Jr., didnt contribute because in 1974, he left Sargento to start World Wide Sales Inc., a Plymouth-based cheese brokerage firm. The company in 1988 changed its name to Masters Gallery Foods Inc., which continues to operate out of its Plymouth production facility.

In 1981, an outside board of directors appointed Lou to the role of CEO. Leonard transitioned to chairman, but stayed involved in company operations, remaining physically present on a regular basis.

With a business degree from the University of Notre Dame followed by three years as a CPA at PricewaterhouseCoopers LLP in Connecticut, Lou joined Sargento as an accountant in 1973, and eventually moved up the ranks. When the board of directors appointed him to his leadership role, he was ready to grow the company and guide it to financial security.

On Oct. 23, 1953, Gentine and Sartori founded Sargento Cheese Co. They used the Sar in Sartori and Gen in Gentine to create the name, adding an Italian-sounding o to the end of the word.

Gentine invested $5,000 into the new business, and Sartori invested $5,000 of his personal funds and $5,000 of S& Rs funds in exchange for 50 shares of the new company. He also agreed to use S& R as Sargentos primary cheese supplier.

At first, Sargentos products were limited to wax-coated blocks of parmesan, romano, mozzarella and provolone, which were supplied to both local and national grocers. Soon after launching its groundbreaking innovations of sliced cheese and vacuum-sealed packaging, Sargento opened its first permanent production facility in Elkhart Lake.

The space helped the company grow its employee base and production quantity and stay ahead of competitors, many of which had caught on to its vacuum packaging invention. But in 1958, Gentine innovated again. Using a pasta cutter, he cut a block of mozzarella into four-inch strips, and Sargento became the first company to sell family-sized, vacuum-sealed packages of shredded cheese.

What I learned from my grandfather was, in the area of innovation, you have to be willing to put forth the investment, knowing that sometimes youre going to make a mistake, Louie said. If youre not pushing yourself to try new things in the marketplace, with customers or the consumer, youre probably not trying hard enough.

In the beginning, when the company shipped only four or five boxes a week, the process was relatively simple to manage. Family members would slice small sections of cheese from a large wheel, dip them into a preserving wax and ship all by hand. But obviously that couldn’t work for 5,000 orders needed to ship for the holidays.

There was no machine that could do this task, so he invented one. “He never stopped getting his clothes dirty,” Faley recalls. “He just loved tinkering with machines.”

Together with a colleague, he created two crude but simple-to-operate machines, one for cutting, one for waxing. Five thousand orders were shipped by the first week in December. And Gentine had his first cheese profit.
